Clarity before the ERP transformation: moving fast without guessing

Before selecting and procuring a new ERP platform, a well-known Swedish retail group faced a critical question:

Do we actually understand our current IT and integration landscape well enough to make the right ERP decision?

Years of development had created a complex web of systems, integrations and data flows. Documentation was incomplete. Dependencies were unclear. Much of the real knowledge existed in people’s heads. Moving into an ERP procurement and transformation without clarity would have meant unnecessary risk, longer timelines and costly surprises later.

That’s when Entiros was engaged.

In a short timeframe, Entiros created a verified, fact-based view of the entire integration landscape using AI analysis of real system behaviour. Logs, payloads, APIs and live data flows were interpreted by the AI agent Ingo and structured in Starlify. This created shared context across IT and business.

Most transformation programs start with system choices and platform decisions. Integration risk rarely sits in the future architecture. It sits in the current reality. What Entiros provides is not analysis, but integration context. A structured understanding of how integration actually works across the organization. That context becomes the foundation not only for ERP decisions, but for transformation, AI and continuous change.

This clarity matters because integration work is one of the largest cost drivers in ERP programs. On average, a single integration requires around 100 hours of effort:

  • 40% spent on analysing requirements and understanding existing integrations
  • 20% on development
  • 40% on verification, validation and deployment

When the current-state integration landscape is already AI-analysed and understood, these phases can be more than halved. IT and business teams no longer start from zero. They know what exists and what is possible, including available APIs and proven integration patterns. This foundation is then combined with developers’ tooling to move rapidly from current state to target architecture.

The result is a saving of more than 50 hours, or approximately 50,000 SEK, per integration.

For a typical ERP program involving 100–200 integrations, this corresponds to 5–10 MSEK in reduced integration cost. It also enables a significantly faster ERP rollout with lower risk.

Entiros’ AI helped us turn hidden complexity into decision-ready insight, with a level of quality and speed we simply couldn’t have achieved manually.

More importantly, the result is a living integration context. A foundation that enables faster ERP delivery, safer change and the next step: data-driven or AI-driven integration execution. Both humans and AI agents can build on facts instead of assumptions.

This is not about analysis. It is about creating the foundation for what comes next. When IT landscape and integration context is clear, you can accelerate ERP delivery and scale integration.

This engagement illustrates how Entiros’ Integration Management System (IMS), combining Starlify, AI agent Ingo and Certified Integrator expertise, enables organizations to move fast without cutting corners and to base strategic ERP decisions on facts rather than assumptions.
